As part of a broader IT stabilization initiative led by fractional CIO Pam Welker of Change Dynamics, our client sought to address a growing risk within its core production system.

OUTCOME
In under seven months, our feed manufacturing client moved from operating within a high-risk legacy environment to confidently managing and evolving its most critical production system. We reduced operational risk across four production plants by implementing validated backup and recovery processes, isolating production dependencies, and creating a fully testable process for releasing to production. For the first time in almost a decade, PIMS can be safely modified and updated. Most notably, the team delivered the first successful production release in years – a milestone previously stated to be unattainable.
But stabilization was never the finish line.
By strengthening the foundation of PIMS, documenting system processes and architecture across the organization, and supporting the rollout of a new LIMS platform, we helped unlock the next stage of digital evolution. What began as a targeted de-risking initiative has expanded into a broader enterprise transformation effort.
The engagement is now progressing into org-wide data strategy, including the design of a centralized data lake, ERP evaluation, and long-term platform modernization – building toward a safe, scalable, data-driven future.

How long does a project like this take?
This client went from high-risk legacy environment to confidently managing and evolving their core system in under seven months - across four production facilities. That said, timeline depends on system complexity, documentation availability, and how broadly the engagement needs to expand. What we can say is that we phase our work so you see meaningful risk reduction early, not just at the end of a long project. Progress is visible from the start.
We've been told modernization will require a full rebuild. Is that always true?
Not always. And jumping to a rebuild before you understand what you have is one of the most expensive mistakes a company can make. In this case, the client didn't need a full rewrite. They needed the existing system stabilized and de-risked so it could be safely evolved over time. We assess what's worth preserving, what needs to be replaced, and what sequence of changes creates the least disruption. Sometimes "modernization" looks like a phased, incremental path - not a big bang.
